CASE STUDY

6,000 Branded Products, Delivered in Under Four Weeks

A Melbourne promotional merchandise agency

A Melbourne promotional merchandise agency won an event order for 6,000 custom PVC hammer noisemakers, produced to a global tool brand's artwork and Pantone, with under four weeks to deliver. Sphere Resources managed the entire China-side process — sourcing, branding, quality control, freight and delivery.

The Challenge

  • A Fixed Date Inside a National Shutdown

Order confirmation landed on 23 September for stock needed by 15 October and an event on 18 October, a window that swallowed China's National Day holiday, cutting real production time to just over three weeks.

  • Producing to Someone Else's Brand Standards

Every hammer had to carry a third-party brand owner's supplied artwork and specified Pantone, on dyed PVC — precision the agency had to get right, working entirely from someone else's assets and standards.

  • One Budget, Two Freight Timelines

Meeting the event date within the client's budget meant splitting the order across air and sea freight, two shipment timelines and two sets of paperwork, landing into a third-party warehouse rather than the agency's address.

The Solution

Sphere Resources managed the full China-side process for the order, from pre-production approval through to delivery. Learning the factory already held Pantone-matched yellow PVC in stock removed a dyeing step from a schedule with no room to spare, and flagging China's National Day shutdown before the order was confirmed meant the timeline was built around it rather than broken by it. The order was split by freight mode rather than by deadline: a smaller air shipment carried the urgency, while the larger sea shipment carried the budget. Each shipment was inspected before it moved, and the team tracked both legs through customs to the client's nominated warehouse.

The Objectives

  • Coordinate two freight modes against one fixed event date and budget.
  • Produce to the brand owner's supplied artwork and specified Pantone.
  • Inspect the priority shipment before it left China.
  • Track both freight legs through customs to the client's nominated warehouse.

Air Lot Delivered Ahead of Schedule

The priority air shipment was inspected and cleared in a single day, then landed at the client's nominated warehouse on 14 October, one day ahead of the requested delivery date, and four days before the event it was needed for.

All 6,000 Pieces Delivered

Despite repeated delays from the shipping line on the sea leg, the full order was completed: the sea consignment reached the nominated warehouse before the forwarder's own revised estimate, bringing the total delivery to all 6,000 pieces.

A Return Order Five Times the Size

The agency came back with a repeat order five times the size of the original, again requesting the same split freight approach, asking Sphere to build the plan around the deadline a second time.

Meeting the Standard, Keeping the Business

For an agency taking on a brand many times its own size, the risk wasn't just the shipment — it was the account. Sphere coordinated production, quality control, freight and customs under one line, letting the agency meet the brand owner's standards on a date it couldn't move.
